Tankless vs Tank Water Heater: Which Makes Sense in Texas?
Tankless is not automatically better, and tank is not automatically cheaper. Here is how the decision actually plays out in a Rockwall-area home.

Almost every homeowner who asks us about tankless has already read that it is more efficient and lasts longer. Both of those things are true. Neither one settles the question, because the real answer depends on your gas line, your venting, your water, and how your family actually uses hot water.
Here is the honest version, from crews who install both.
What each one actually does
A tank heater keeps 40 to 75 gallons hot around the clock so it is ready when you open a tap. Simple, proven, cheap to install, and it loses a little heat to the garage or attic every hour of every day whether you use it or not.
A tankless unit heats water only while it is flowing. Nothing is stored. That means no standby loss and no running out — but it also means the burner has to be big enough to raise incoming water temperature across whatever flow you are asking for, right now, in real time.
That last point is where most of the good and bad news lives.
The Texas part: incoming water is warm, and that helps
A tankless unit is rated by temperature rise at a given flow rate. Around here, groundwater comes in fairly warm for most of the year, so the unit has less work to do than the same model would in Minnesota. A tankless heater that struggles up north can comfortably run two showers here through the summer.
January is the test. During a hard freeze the incoming water drops noticeably, the required rise goes up, and output capacity drops with it. That is why we size for winter conditions, not the day we happen to be standing in your garage. A unit sized off a July number will disappoint you in January.
The hard water problem, and it is a real one
North Texas water is hard. In a tank, that shows up as sediment on the bottom, popping noises, and elements that burn out early. In a tankless unit it shows up inside the heat exchanger, where scale coats the passages the water actually flows through.
Scaled heat exchangers lose output, throw error codes, and eventually fail. That is the number one reason we see tankless units die young in this area, and it is entirely preventable. A tankless heater here needs descaling roughly once a year. If you are not going to do that, and you are not going to pay someone to do it, a tank is the more honest choice for you.
What tankless installs actually require
This is the part that surprises people. Swapping a tank for a tank is usually straightforward. Going from tank to tankless is a different job, and the cost gap is mostly install, not equipment.
- Gas supply. A tank heater might use 40,000 BTU. A whole-home gas tankless can call for 180,000 or more. That often means upsizing the gas line back toward the meter, and sometimes the meter itself.
- Venting. Most tankless units use sealed stainless or PVC venting run to an exterior wall, not the old B-vent up through the roof. New penetrations, new pipe.
- Electrical. Even gas tankless units need power for the controls and fan. Electric whole-home tankless needs serious amperage — frequently more service than an older home has spare.
- Condensate. High-efficiency condensing models produce acidic condensate that has to be drained and neutralized properly.
- Location. Many installs move the heater from the attic to an exterior wall or garage. That is often a good thing, but it is plumbing work.
None of this is exotic. It is just real work, and it is why a tankless conversion typically costs meaningfully more than a straight tank replacement. Equipment cost is only part of the difference. Anyone quoting a conversion without looking at your gas line and vent path is guessing.
Where the money actually lands
We are not going to hand you a payback number, because it depends on your gas rate, your usage, and what your install requires. What we can tell you is the shape of it.
Tankless saves on standby loss and typically lasts longer — often close to twice a tank's service life if it is descaled on schedule. But the savings on a typical family's gas bill are modest month to month, and the install premium is front-loaded. If you are staying in the house a long time and you will keep up maintenance, the math tends to work. If you are selling in three years, replacing a failed tank with another tank is usually the smarter spend.
One thing that is not a money argument but drives a lot of decisions: floor space. A tankless unit on the garage wall frees up a closet or gets a 50-gallon tank out of your attic. Some homeowners want that badly enough that payback never enters the conversation.
How we actually decide with homeowners
- Count simultaneous demand. Two showers at once? A shower plus a dishwasher? That sets required flow.
- Size for winter incoming temperature, not summer.
- Look at the existing gas line size and run length back to the meter.
- Look at the vent path and whether an exterior wall is reachable.
- Ask honestly whether annual descaling is going to happen.
- Factor in whether a whole-home softener or conditioner is already in place.
If a softener is already installed and maintained, that shifts things toward tankless — softened water is much kinder to a heat exchanger. If the answer to the descaling question is a shrug, we will say so and recommend a good tank.

Tankless tends to be the right call for larger households that genuinely run out of hot water, homes where the heater is wasting valuable space, homeowners planning to stay put, and anyone already treating their water.
A tank tends to be the right call when you need hot water back today, when the gas and vent work would be extensive, when the budget is tight, or when you know maintenance is not going to be a priority. There is nothing second-rate about a well-installed tank heater with a properly sized expansion tank and an annual flush.
One middle option worth knowing about: a heat pump water heater. It is still a tank, but it pulls heat from the surrounding air, which works well in a hot Texas garage. It needs adequate air volume and a condensate drain, and it cools the space it sits in. Worth asking about if efficiency is your goal and a tankless conversion is too big a job.

Will a tankless water heater really never run out of hot water?
It will not run out over time, but it can run short on flow. A tankless unit delivers a set number of gallons per minute at a given temperature rise, and if you exceed that — say three showers at once in January — the water gets cooler rather than stopping. Correct sizing for winter conditions is what prevents that.
Does hard water ruin tankless heaters in North Texas?
It shortens their life considerably if they are never serviced. Scale builds inside the heat exchanger, output drops, and error codes follow. Annual descaling, plus a water softener if you have one, keeps a tankless unit healthy for a long time. Skip it and you may not get many years out of an expensive appliance.
Is it worth converting from tank to tankless when my old heater dies?
Sometimes. The equipment is only part of the cost — gas line upsizing, new venting, electrical and condensate work often make up the bigger share. If you are staying in the home long term and will keep up maintenance, it usually pencils out. If you need hot water back today or the gas work is extensive, a quality tank replacement is often the better spend.
