Heat Pump vs Gas Furnace in North Texas: Which Wins?
Our winters are mild with a few brutal exceptions. That combination is exactly what makes this choice interesting — and what makes the wrong answer expensive.

This question comes up every time a system in Rockwall County reaches the end of its life. The old setup was almost always a gas furnace paired with a straight-cool air conditioner, and the homeowner assumes they will replace it with the same thing. Sometimes that is right. Increasingly, it is not.
Here is how the two actually compare in our climate, without the marketing gloss.
What each one actually does
A gas furnace burns natural gas to make heat. It produces very hot air, quickly, regardless of what the weather is doing outside. It does nothing in the summer, so it always lives alongside a separate air conditioner.
A heat pump is an air conditioner that can run backwards. In summer it moves heat out of your house. In winter it reverses and moves heat from the outdoor air into your house. Same box, same refrigerant, one extra valve. Because it moves heat instead of creating it, it delivers more heat energy than the electrical energy it consumes.
That efficiency advantage is real and it is large. It also shrinks as the outdoor temperature drops, which is the whole reason this is a discussion and not a foregone conclusion.
Why North Texas is good heat pump territory
Our heating season is short and mild. Most winter days in DFW, a heat pump is working in the temperature band where it performs best — well above freezing, pulling plenty of heat out of the air. You are running a very efficient machine during the exact conditions it was designed for.
There is a second, quieter advantage. You are buying an outdoor unit anyway when your AC dies. Making that outdoor unit a heat pump instead of a straight-cool condenser is a smaller cost jump than most homeowners expect, because you are not buying a whole extra appliance. You are upgrading one you already needed.
Modern variable-speed heat pumps also hold a much steadier indoor temperature than a furnace does. Furnace heat arrives hot and stops. Heat pump heat is cooler at the register and runs longer, which most people find more even once they get used to it. That cooler supply air is not a defect and it is not a sign of a problem, but it surprises people who were not told to expect it.
Where the gas furnace still wins
Hard freezes. We get them, they are not predictable, and they are the scenario a heat pump handles least gracefully. As outdoor temperatures fall into the twenties and teens, a heat pump's capacity drops and it leans on backup heat — usually electric resistance strips in the air handler. Strip heat works, but it is the most expensive heat you can buy. Run it for a multi-day freeze and you will see it on the bill.
A gas furnace does not care. Ten degrees outside, it produces the same heat at the same cost per hour as it does at fifty degrees. During the kind of statewide freeze events North Texas has lived through, that consistency matters more than annual efficiency numbers.
There is also grid risk to weigh. During an extended freeze, a home with gas heat has a fuel source that is not competing with every electric furnace in the state.
The option most people should actually consider
A dual fuel system — sometimes called a hybrid — pairs a heat pump outside with a gas furnace inside. The controls run the heat pump whenever it is efficient to do so, then hand off to the furnace when the outdoor temperature drops below a set point.
For our climate that is genuinely close to ideal. You get heat pump efficiency for the eighty-something percent of winter that is mild, and real gas heat for the cold snap in January. No electric strip heat, no capacity cliff.
The catch is cost and complexity. You are buying both pieces of equipment, and the changeover point has to be set correctly for your house and your utility rates. Set it badly and you lose most of the benefit. That is a setup detail, not a product problem, but it does mean the install matters more than the brand on the box.
What actually drives the price
We are not going to quote you a number in a blog post, because anyone who does is guessing at your house. What we can tell you honestly is what moves the price, so you can read a proposal intelligently:
- System capacity — a properly load-calculated tonnage for your square footage, insulation and window exposure.
- Efficiency tier and staging — single-stage, two-stage or variable-speed, with variable-speed costing the most and running the quietest.
- Whether the indoor air handler or furnace is being replaced at the same time, which it usually should be for a matched system.
- Electrical work — heat pumps with strip heat often need a larger circuit or a panel change.
- Gas line and venting work if a furnace is being added, moved, or upgraded to a condensing model that needs new PVC venting.
- Ductwork condition. Leaky or undersized ducts will sabotage any system, and fixing them is a real line item.
- Attic access and equipment location, which drives labor hours more than people expect.
Broadly, a heat pump system and a comparable furnace-plus-AC system land in a similar range for equivalent quality, with dual fuel sitting above both. Operating cost is where they diverge, and that depends on your electric and gas rates.

- Do you already have gas service and a properly vented flue? If not, adding gas is a significant cost that tips the math toward a heat pump.
- Is your air conditioner the thing that died, and is the furnace still healthy? Then a straight AC replacement or a heat pump paired with the existing furnace both make sense.
- How much does a multi-day freeze worry you? If the answer is "a lot," dual fuel earns its price.
- Do you have rooms that never quite keep up? That is often duct or airflow, and no equipment swap will fix it. Solve that first.
- How long are you staying in the house? Efficiency pays back over years, not months.
One more thing worth knowing about heat pumps here: hard North Texas water has nothing to do with your heating system, but our long cooling season does. A heat pump runs hard from roughly May through September, then keeps working through winter. It accumulates more run hours than a furnace ever will, so maintenance is not optional if you want the lifespan you paid for.
Safety notes that apply either way
- If you smell gas, do not flip switches or light anything. Get everyone outside and call from outdoors.
- Any gas furnace should have a working carbon monoxide alarm on every level of the home, ideally near sleeping areas.
- A cracked heat exchanger is a genuine CO hazard, and it is a reason to shut a furnace down rather than nurse it through another winter.
- Never run a heat pump with the outdoor unit buried in ice. Frost during defrost cycles is normal; a solid block of ice is not.

Will a heat pump actually keep my house warm during a Texas freeze?
Yes, but with a caveat. Below roughly the mid-twenties a heat pump loses capacity and switches to backup heat, which on an all-electric system means expensive electric strips. It will keep you warm; it will cost more to do it. That is exactly the gap a dual fuel system closes.
Why does the air from my heat pump feel cooler than my old furnace?
Because it is. Heat pump supply air typically comes out well below body temperature, so it can feel cool on your skin even while it is heating the room properly. Furnaces blast much hotter air in shorter bursts. If your rooms are reaching temperature and the system is not running constantly, nothing is wrong.
Can I put a heat pump on my existing gas furnace?
Often, yes — that is essentially how a dual fuel system is built. It depends on whether your furnace is in good condition, whether the blower can handle the airflow a heat pump needs, and whether the controls can manage the changeover. We check all three before recommending it.
